Almost every HVAC company advertises something free, and the word covers two completely different transactions. A free estimate is a sales visit for equipment you might buy. A free diagnostic is skilled labour on equipment you already own. Confusing them is how people end up paying for one while expecting the other.
What a diagnostic actually costs to provide
A diagnostic visit consumes a trained technician for the better part of an hour, a stocked vehicle, fuel, insurance and a set of instruments that includes a manometer, a clamp meter, a capacitance meter, thermometers and gauges. That is real cost, and it exists whether or not the visit results in a sale.
So when a company offers it free, the cost has moved somewhere rather than disappeared. There are three honest places it can go, and one less honest one.
Waived with the repair. The fee is charged, then credited if you approve the work. This is the most common structure and it is straightforward: you pay for the diagnosis only if you decline the repair.
Recovered in the repair price. The diagnostic is genuinely free and the repair prices are set a little higher to absorb it. Reasonable, and invisible unless you compare quotes.
A loss leader. The company accepts the cost to get in front of homeowners, betting on the share who become maintenance-plan customers. Also legitimate.
Recovered by selling something larger. The one to watch. Where the diagnostic is free and the visit reliably concludes that the system needs replacing, the diagnosis was never the product.
The distinction that matters
A replacement estimate is nearly always free, everywhere, because it is a sales call. Nobody is diagnosing anything; they are measuring the house, looking at the existing equipment and writing a proposal. The company expects to spend that time unpaid because a share of those visits produce a five-figure sale.
A diagnostic on a system that has stopped working is different in kind. The output is information about your equipment, and it has value whether you buy anything or not. That is why paid diagnostics remain the norm among firms whose main business is repair rather than replacement.
The practical consequence: if a system is dead and you want to know why, expect that to have a price, and ask whether it is credited against the repair. If you are considering a replacement and want proposals, expect those to be free. Flat rate and why the same job has one price
Most residential HVAC companies price from a flat-rate book rather than by the hour. Each task carries a set price covering parts and an allotted labour time, so a capacitor replacement costs the same whether the technician takes twenty minutes or fifty.
The advantage to you is certainty: you approve a number before the work starts and you do not pay for someone else's slow afternoon. The disadvantage is that simple jobs carry a margin that can look steep against the wholesale price of the part, and a quick search for that part is how a great many arguments start.
What the price actually covers is the part, the diagnosis that identified it, the vehicle stocked so it is available today, the warranty on the repair, and the licensed insured person doing it. Whether that represents fair value is a reasonable thing to judge. Comparing it to the bare component price on a retail website is not a like-for-like comparison.
Reading the invoice line by line
- The fault, in specific terms. "Run capacitor measured 28.4 µF against 45 µF rating" rather than "electrical issue".
- Parts named individually, with model or specification, not a bundled "materials" line.
- Labour stated separately from parts, or the flat-rate task identified.
- The diagnostic fee shown, and shown as credited if that was the agreement.
- Warranty terms for parts and labour separately, with durations. Ninety days on labour and one year on the part is a different offer from a year on both.
- Refrigerant by weight, if any was added, with the type. This is the line most often left vague, and it is the one that documents a leak nobody addressed.
- Recommendations distinguished from the repair. Anything the technician suggests but has not done should be visibly separate from what you are paying for today.
Keep them. A file of invoices is the record that shows, three years later, that the same component has now failed twice, which is a different conversation from a first failure.
When a second opinion is worth the fee
Not for a capacitor. The economics do not work: a second diagnostic costs a meaningful fraction of the repair itself.
It is worth it whenever the recommendation is a compressor, an evaporator coil, or a full replacement. Those are the decisions where a wrong diagnosis costs thousands, and where the failure modes are genuinely easy to confuse with cheaper faults. A blocked liquid line, a failed metering device and a dirty condenser coil can all present much like a failing compressor to someone who did not take the full sequence of measurements.
When you get the second opinion, do not lead with the first company's conclusion. Describe the symptoms and let the technician work. Then compare. Two independent diagnoses agreeing is strong evidence; one technician agreeing with another's stated conclusion is not evidence at all.
Repair or replace: doing the arithmetic yourself
The question arrives at the worst possible moment, in a hot house, with someone standing in the garage waiting for an answer. It is worth having a framework before that happens.
Start with three numbers: the age of the equipment, the cost of the repair, and the cost of a replacement. A widely used rule of thumb multiplies the repair cost by the age in years and compares the result against replacement; the arithmetic is crude, but it captures the right instinct, which is that the same repair is a good decision on a five-year-old system and a poor one on a fifteen-year-old system.
Then adjust for three local factors. Equipment here runs three to four times the hours of a northern installation, so a twelve-year-old Florida system is further along its life than the number suggests. Refrigerant type matters: an R-22 system is effectively unrepairable at reasonable cost, since production and import ended in 2020, and R-410A equipment stopped being manufactured on 1 January 2025 as the transition to lower-GWP refrigerants took effect. And repeat failures count double, because the second failure of the same component usually indicates a condition nobody has diagnosed.
Two things that should not drive the decision. Efficiency savings alone rarely justify replacing a working system, because the payback period on the difference between an old unit and a new one is long, and the calculation quoted in a sales conversation typically assumes both perfect installation and perfect ductwork. And sunk cost is irrelevant: money spent on a repair last year is gone regardless of what you decide today.
Pressure tactics worth recognising
Most of these are ordinary sales technique rather than fraud, and knowing them is enough to defuse them.
A discount that expires when the technician leaves the driveway is the most common. Real equipment pricing does not change by the hour, and a proposal worth accepting tomorrow is worth accepting today at the same price. Financing paperwork produced before the technical conversation is another: the order of the conversation tells you which part of it the visit was for.
Then there is the "unsafe, must be shut down now" finding on a system that has been running. Sometimes it is entirely true, and a genuine safety issue deserves urgency. It also deserves an explanation you can follow, with a reading behind it. If the explanation is vague and the remedy is a new system by the weekend, that is when a second opinion is cheapest.
